Why Preconstruction Meetings Make or Break Project Margin
More money is made or lost during the preconstruction phase than during physical field operations. An unspotted scope gap between mechanical and electrical contractors, an unrecorded value engineering decision, or an overlooked 26-week equipment lead time will inevitably surface as a major cost event or delay claim in the field.
Effective preconstruction coordination requires bringing together owners, designers, estimators, and construction managers to systematically de-risk the project before finalizing the Guaranteed Maximum Price (GMP) or executing lump-sum subcontracts.
The Core Pillars of a Preconstruction Session
Every disciplined preconstruction meeting should address these eight critical operational areas:
1. Design Coordination & Discipline Handoffs
Track progress across drawing milestones (Schematic Design, 50% Design Development, 100% Construction Documents). Focus on interdisciplinary coordination clashes: structural penetrations, mechanical plenum clearances, and architectural ceiling heights.
2. Bid Packaging & Trade Buyout Sequencing
Sequence trade packages logically. Early site civil and foundation packages must be released before superstructure packages to enable early site mobilization while finishes are still being designed.
3. Scope Gap Reconciliation
Omissions between CSI divisions represent the largest source of unforeseen change orders. Establish clear demarcation matrices between trades (e.g. low-voltage wiring for HVAC controls, embedded steel plates in CIP concrete).
4. Value Engineering (VE) Log Tracking
Maintain an active VE tracking register. Document alternative materials, cost deltas, lead-time changes, and owner approvals. Avoid unrecorded verbal agreements that cause confusion during field installation.
5. Allowances & Budget Reconciliations
Clarify baseline assumptions for budget allowances (e.g. interior finishes, site rock excavation, winter protection). As trade bids arrive, reconcile actual numbers against allowance caps.
6. Owner Decisions & Finish Selections
Identify critical path owner selections. An unselected carpet or tile finish can delay long-lead material ordering and push back the final inspection certificate of occupancy.
7. Long-Lead Procurement
Identify equipment with manufacturing lead times exceeding 20 weeks (e.g. electrical switchgear, generators, chillers, elevators). Secure early owner authorization to release procurement packages prior to contract award.
8. Permits & Municipal Agency Commitments
Track city plan checks, environmental clearances, stormwater permits, and local utility tie-in commitments to eliminate site start bottlenecks.
